The direct-bookings playbook for independent hotels

Seven moves that shift bookings from the OTAs to your own website — the approach behind $50M+ in direct bookings for our hotel clients.

Why direct matters

Every OTA booking costs 15–25% in commission and gives the guest relationship to someone else. You can't out-spend Expedia on search, but you don't have to: most guests check the hotel's own site before booking anyway. Your job is to make sure that visit ends in a booking.

1. Make the site booking-first

The booking widget — dates, guests, “check availability” — belongs at the top of every page, not behind a menu. One tap on a phone. Test it on your own phone, on cellular, monthly.

2. Promise the best rate, and mean it

“Best rate guaranteed when you book direct” plus a real perk (free parking, late check-out, a drink) beats a vague “book direct” badge. Make rate parity work for you by adding value, not just matching price.

3. Own the neighborhood

Guests search for what's near the hotel more than for the hotel. A neighborhood guide — studios, theaters, restaurants, transit, with walking times — earns search traffic you'd otherwise never see, and sells the stay better than room photos.

4. Complete the Google profile

Google's hotel panel shows rates from every channel. Make sure your direct rate is in it (through your booking engine's Google Hotel Ads connection), the photos are yours and recent, and the amenities and policies are filled in. Answer every review.

5. Capture and remarket

Most visitors don't book the first time. A simple “save this stay” email, retargeting ads for people who looked at rooms, and a pre-arrival email series for guests who did book all lift direct revenue.

6. Make the OTAs work for you

Use them for discovery, then win the guest: a welcome note with your site, a direct-booking perk for next time, a post-stay review request that links to Google rather than the OTA.

7. Measure direct share, not just occupancy

Track the share of bookings that come direct, month by month. That number — not website traffic — tells you whether the work is paying.
